Do you need a panel upgrade for a heat pump? Usually not — here's the math

“You'll need a panel upgrade” adds $2,000–$5,000 to a heat pump quote, and it is sometimes said after a five-second glance at your panel door. The honest answer requires arithmetic, not a glance: your loads, the code's demand factors, and the 80% continuous limit of your service. Many homes pass. Many borderline homes can pass with a few hundred dollars of load management instead of a new service.

The panel label is not the answer

A “100 A panel” tells you the ceiling, not the room. What matters is how much of that ceiling your existing loads already claim — and the codes have a precise way to measure it. In the US it is the NEC 220.82 optional method; in Canada, CEC Rule 8-200. Both total your real loads, apply demand factors that reflect actual usage (you never run everything at once), and compare the result against 80% of your service rating — the continuous limit — not the raw number on the main breaker.

That is why identical panels give opposite answers. A 100 A home with a gas range, gas water heater, and gas dryer often has 30–40 A of genuine headroom. The all-electric version of the same house may already be near the line before the heat pump enters the math. Fuel mix, not panel size, is usually the real variable — which is also why nobody can answer this question over the phone.

No upgrade needed

Calculated demand with the heat pump sits under the 80% continuous limit. Shop installers without an upgrade hanging over the quote — and if one insists anyway, ask them to show their load calculation.

WARN

Borderline — cheapest fixes live here

Over the 80% line but under the service rating. Load management, right-sizing the heat pump, or dual-fuel with an existing gas furnace can all pull you back under — each far cheaper than a service upgrade. Price both paths.

FAIL

Plan the upgrade (or shrink the load)

Calculated demand exceeds the service rating. Budget the 200A upgrade as a planned line item, or revisit the load: smaller system, load management, dropping the resistance backup. Knowing now beats discovering it mid-install.

Four alternatives to price before upgrading

Load management / EVEMS

A device sheds the dryer, water heater, or EV charger while the heat pump peaks. Both codes credit it — an EV energy management system removes the charger from the calculation entirely. Few hundred dollars plus install.

Right-size the system

Oversized heat pumps are common and cost you twice — more amps at install, worse comfort forever. A heat loss calculation (Manual J in the US, CSA F280 in Canada) frequently supports a smaller unit than the rule-of-thumb quote.

Dual-fuel

Keep an existing gas furnace as cold-weather backup. The electrical load stays modest because the resistance backup — the biggest single draw in an all-electric design — disappears from the picture.

Drop or shrink the resistance backup

Electric strip backup can add 5–10 kW to the design load. In milder climates, or with a properly sized cold-climate unit, less backup (or none) may be defensible — ask your designer to run it both ways.

And residential service tops out at 200A in practice — if someone is quoting you a 400A residential service for a heat pump, get a second opinion.
